Districts that want to explore AI responsibly should not start with a district-wide rollout. They should start with a low-risk pilot.
The challenge is that many pilots are called “low-risk” without actually being designed that way. They begin too broadly, lack clear success measures, or create uncertainty about approval and oversight. When that happens, the district does not get useful evidence. It gets confusion.
Why pilots fail
AI pilots in schools often fail because:
- the use case is too broad
- staff are unclear about what is being tested
- governance is not defined early enough
- success is measured by novelty instead of workflow improvement
That is why the structure of the pilot matters more than the excitement around it.
Choosing the right use case
A low-risk pilot should be:
- narrow
- repetitive enough to matter
- reviewable
- low enough in sensitivity that the district can evaluate it safely
Good examples include FAQ drafting, summary support, and approved-content organization.
Defining success metrics
Before a district launches, it should know what success would actually look like.
That might include:
- reduced draft time
- fewer repetitive responses
- improved clarity
- better workflow consistency
The key is to make the pilot answer a district question, not just demonstrate a feature.
Governance setup
A low-risk pilot still needs governance. The district should define:
- who approves the pilot
- what source content is allowed
- what outputs require review
- what boundaries are non-negotiable
